03  /  THE LEADER LAYER

Nobody teaches you how to run the job.

You were promoted for selling. Running a team is a different job, and most companies hand it over with a title and a dashboard.

SOUNDS LIKE YOUR TEAM

“New hires take six months to contribute, if they make it at all”

“My pipeline review is everyone reading their deals out loud”

“I promoted my best rep and now I have one less good rep”

“Coaching happens when something has already gone wrong”

WHAT IS ACTUALLY BROKEN

The job of running a revenue team, which almost nobody teaches. The hiring profile, the ramp, pipeline reviews that are not status meetings, a coaching rhythm that survives a busy quarter, and comp and capacity that match the plan.

Structure is not the opposite of autonomy. It is the thing that makes autonomy safe.

What gets built

Artifacts, not recommendations. Every one of these is a thing your team holds and runs after I am gone.

  1. 01 A hiring profile drawn from who has actually succeeded in your business
  2. 02 An eight-week ramp with evidence required at each checkpoint, not attendance
  3. 03 A pipeline review that asks three questions instead of reading deals out loud
  4. 04 A coaching rhythm that survives a busy quarter
  5. 05 Comp and capacity that match the plan rather than fighting it

THE ADMISSION

I hired fast on instinct and two people washed out in five months. They were good reps for a different company. Nobody had written down which one we were. Everything on this page exists because of that.

THE ARTICLES THAT PROVE IT

A sales onboarding plan that ramps in eight weeks, not six months Why your first sales hire failed, and what to do before the second

More people, or better ones?

Headcount is the most expensive answer to a problem that is usually structural. Before anyone gets hired I work out whether the capacity is really missing, which roles would actually change the number, and what each of them has to be able to do. Then the hiring profile, the interview process built to find that profile, and the ramp they land in.

BEST FOR

A founder handing the number to someone else, or a first-time leader who was promoted for selling and has never been shown how to run it.

NOT FOR

Anyone who wants the team run for them. I build the system, your leader runs it. If you need someone in the seat, hire a fractional leader. That is a different job and I am not it.

Not sure this is the one you are short on?

THE OTHER THREE COMPONENTS

01

GTM Architecture

Who you target, how you reach them, what a stage means, and whether the forecast is a number or a feeling.

02

GTM Enablement

Product fluency that holds under pressure, the motion written down, and the assets that stop getting rebuilt every week.

04

AI and the GTM Stack

Most teams bought the tools before they defined the work. The tools then did the undefined work faster.
